HPI's customer segmentation methodology usually runs for three months. Each phase builds on the evidence from the phase before it, so the final recommendations are grounded in customer reality and commercial value.

Phase 01
Week 1

Discovery and Fit

Get the context before studying the data.

Three sessions follow the initial session. Robert begins with a deep discovery with leadership to engage in a deep exploration of the business history and the burning platform.

Robert also meets 1:1 with a Product representative (typically a PM) to understand the current product hands-on.

Lastly, he meets 1:1 with a Data representative to confirm whether the customer base, data, and access can support meaningful behavioral customer segmentation. Once cleared, data gathering begins.

Phase 02
Week 2

Internal Brain Trust

Capture what the team knows but cannot yet prove.

HPI gathers hypotheses from Product, Engineering, Marketing, Sales, Customer Success, Support, Data, and the executive team. These conversations surface early ideas about what might set one customer apart from another. They draw on front-line staff, senior judgment, and views from every level of the company.

What this phase produces: An initial list of hypotheses that guides the data analysis and customer research without treating internal opinion as fact.

Week 2-5

Data Readiness and Cleanup

Make the evidence trustworthy before drawing conclusions.

Customer segmentation depends on clean, voluminous, and relevant data. HPI works with your Data IC to extract a manifest of customer product usage and CRM revenue data. The data is imported and cleaned, and labels are understood. Account status, date ranges, trials, test accounts, duplicate records, historical quirks, and other sources of noise are clarified before analysis begins.

What this phase produces: A clean analysis dataset, data dictionary, and a record of important limitations or gaps.

Week 3-6

Customer Conversations

Understand the why behind the behavior.

HPI helps recruit and schedule 15 customers. We can help draft the outreach, send the emails, and lead the interviews. Your team does not need an established user-research program. The conversations uncover why customers acted, what alternatives they considered, what job they hired the product or service to do, what creates value, what causes friction, and what success looks like.

What this phase produces: A completed set of tagged customer interviews with buying triggers, needs, use cases, value drivers, objections, alternatives, and customer language.

Week 6-8

Behavioral Customer Segmentation

Translate product usage and customer behavior into usable segment signals.

HPI synthesizes your team's internal hypotheses, deep customer conversations, and cleaned behavioral and revenue data to build a first-principles, use-case-driven segmentation. By connecting revenue and usage patterns with qualitative customer motivations, we successfully discover distinct segments defined by clear differences in customer needs, perceived value, and who they are.

What this phase produces: A behavioral customer segmentation framework that clearly aligns customer motivations, value drivers, feature needs, and actual behavior.

Week 8

Cohort Analysis and Revenue Segmentation

Connect each behavioral segment to business value. 

The segments are analyzed through cohort analysis. Metrics may include account growth, revenue growth, average revenue per account, retention, churn, expansion, NRR, LTV, LTV:CAC when available, feature penetration, and cross-product adoption. Secondarily, we conduct external market research to discover the untapped TAM behind each segment.

What this phase produces: 3–9 use cases, each quantified against internal account metrics + external market estimate for each segment.

Week 11-12

Synthesis and Decision Roadmap

Turn the evidence into a plan leadership can use.

HPI brings the customer research, behavioral segment model, cohort patterns, feature adoption analysis, and opportunity math into one board-ready narrative. The recommendations explain which segments deserve focus, what those customers value, what Product should build or stop building, and what to change across pricing, packaging, positioning, marketing, retention, expansion, or customer success.
